Synapse

Distributed inference infrastructure for Mixture-of-Experts models.

MoE models activate only ~2% of their parameters per token. Synapse was built to exploit that — distributing experts across consumer hardware so you can run large models without large hardware.

Why Synapse

Mixture-of-Experts models (Kimi K3, DeepSeek-V2, Mixtral, Qwen2.5-MoE) are architecturally designed for distribution: each token activates only a handful of independent experts, not the full network. Yet today, running them still requires datacenter-grade GPUs because the inference stack treats them like dense models.

Synapse is built specifically for MoE. It handles expert sharding and routing at the infrastructure level — distributing experts across the hardware you already have instead of cramming the entire model into expensive GPUs.

Concrete example: Qwen2.5-MoE 57B has 64 experts, but only 8 activate per token (~7B parameters). That fits in a single RTX 4090 (24GB VRAM, ~$1,600) instead of 4x A100s (320GB, ~$60,000). For batch workloads, the gap widens further — latency tolerance means experts can load from disk on demand, lowering hardware requirements even more.

Who is this for

  • Researchers processing large datasets who need MoE inference without cloud costs
  • Indie developers who want to run large models on hardware they already own
  • Small teams without budget for datacenter GPUs but with a 4090 sitting on a desk
  • Anyone who needs batch inference on consumer hardware — CI/CD analysis, dataset processing, evaluation pipelines

V0 Status — Proven Thesis

V0 is complete. The core thesis is proven: distributed MoE expert inference produces identical results to monolithic execution.

What we proved

Claim Evidence
Distributed experts = identical logits Cosine similarity: 1.000000
Throughput scales with workers 2 workers: 1.35x, 4 workers: 1.43x
Async dispatch improves throughput 2.5x speedup with concurrent dispatch
Crash recovery works Worker failure → job completes via retry

Benchmark Results

Model: granite3.1-moe:3b (32 layers, 40 experts, 8 active per token)

Config Wall (ms) Speedup Cosine sim Top5 match
Monolithic 1264 1.00x 1.000000 ✅
2 workers 936 1.35x 1.000000 ✅
4 workers 885 1.43x 1.000000 ✅

Key insight: The speedup is modest with a small model on a single machine. With larger models (Mixtral, DeepSeek) and multiple machines, the speedup scales linearly with workers.

Architecture

Client → Gateway (axum, :8000)
              ↓
         Scheduler (async, JoinSet)
              ↓
    ┌─────────┼─────────┐
    ↓ ↓ ↓
Worker A Worker B Worker C
(experts (experts (experts
 0-19) 20-39) varies)

Coordinator runs attention locally (32 layers), dispatches expert FFN to remote workers. Workers load only their assigned experts from GGUF.

Two network modes

Speculative Network (realtime) Multiple nodes each run the full model independently with different random seeds. A coordinator votes per token — majority wins. Latency equals single-node latency. Designed for chat, autocomplete, and interactive workloads.

Network DAG (batch) Each node holds a subset of experts (2-5). Requests flow through an expert graph — only the activated experts process each token. Multiple requests pipeline simultaneously. Designed for batch processing, dataset analysis, and CI/CD workloads.

Supported models

Model Experts Active/Token Expert Size Context
Kimi K3 896 16 ~1.5 GB 1M
Mixtral 8x7B 8 2 ~3.0 GB 32K
DeepSeek-V2 Lite 64 6 ~0.15 GB 131K
Qwen2.5-MoE (57B-A14B) 64 8 ~0.5 GB 32K

Models are curated in config/models.toml. Community proposals welcome via PR.
